do you ever get the feeling like in your business you're wasting time inefficient and you could really improve the way things are running well today i'm going to give you my three steps to improving any business process welcome back to the channel i'm greg wintereck ceo of matterhorn business development we are business mentors and profit advisors what that means is we help people make more money make more profit and have more time every single client we have has a product or a service that is working they have a business process that is working they have proof of concept which means they have something that people will give them money for in exchange for solving a problem but every single client has problems in their process they are inefficient and wasting time sometimes working 60 to 80 hours a week sometimes having employees make more money than they are making and everybody has the objective of getting out of the business to work on the business rather than in the business in order for that to happen the business processes have to be pulled together let's use the word codified that means take everything solidify it make sure it's working document it and record it and then teach somebody else how to do it so i have three steps that we take every single client through i'm gonna lay those out for you now all right step one there are four pillars of business basics in my system marketing sales delivering the product or service and managing the machine those are the four pillars so step one you take any task any function any process that you have and you put it into a category so here on my remarkable it's very simple you take one sheet of paper you put two lines and you now have four squares marketing sales delivery management and any task that you are doing right now just write that task and now you're differentiating between marketing sales delivery and management so you're putting that task into a pillar all right that is step one okay now that you have each task that's going on in each pillar already now written down on a sheet of paper you must write this down you cannot do this in your head you're going to miss something all right so step two now you go back to the tasks that are in that pillar and you write down precisely exactly what's going on with that task so let's focus on the marketing pillar let's say you have facebook ads going you have google ads going direct mail even still works we have clients that are having great success with direct mail home advisor whatever it is all right so you have those those procedures laid out this is what what i'm doing these are the tasks that i'm focusing on in my marketing pillar okay now pick one and record everything that's happening so facebook i'm in this group i'm paying for this facebook ad this is how much it's costing me um i switch it up like so google ads and so what you're doing now is you're codifying you're solidifying you're pulling everything together that's happening in those uh different tasks okay so we're going to take this pillar now and all the different tests you're going to write down exactly what's happening and the process and procedure that you're using right now for each one of those so that's step two you can just focus on marketing and run this whole process through all those or you can do each of these steps on each pillar but if one is bleeding out and really stressing you out then i say do all three steps on just the one pillar so right now for this video let's just focus on marketing all right now step three go back let's stick with facebook go back what's working about facebook and what's not working about facebook okay and again here and again here with my remarkable i can just demonstrate working versus not working and you just start making a list of everything that's working and you make a list of everything that is not working so with your facebook campaign what is good you make you lay all that out this is working on your facebook campaign what is not working all right now how do you improve your facebook campaign you don't stop doing anything that's working that's rule one do not stop doing something that is working to jump over and handle something that is not working because you're losing ground and i mentioned that direct mail still works so i have a client that's been a few years ago who had a particular area that they were really really hammering with direct mail and they got it the the people in that area got it three times five times ten times and they're like oh we've over saturated that area let's stop that which had produced an incredible result and start over at zero in a brand new area and the statistics crashed okay that wasn't really bright this was working in this area and it doesn't matter they can get it 12 times 15 times there's even studies out there that they need to see it 17 to 20 times before they respond and so we we're on a roll here 12 times 15 times we go to zero there that was working now we stop that and we're going to jump over here into a new area that is unknown not very smart so the third and final step is you have to evaluate the current procedure the current process the current activities that are going on in this one task we're going to stick with facebook in this example and you're not going to change anything that is working you're going to take a look at what is not working and you have this whole list of things that is not working good which of these is easiest to address oh what's easiest to address that that's not working so let's take something that's not working and move it over here into something that is working forget about everything else that's not working so systematically now what you're going to do not drop out anything that's working and you're going to start focusing on something that's not working the easiest thing or the thing that can make the biggest impact and biggest change and you're going to put all your attention on that without changing anything that is working so this is a very logical a very mechanical process on how to improve any task any procedure that you've got going on in your
