the data governance plan that's what we're going to cover in today's video we're actually going to go over what you should put in your data governance plan what sort of things should you tackle in your data governance role in the first 30 days of course 60 days in the first 90 days of your data governance role and you know what this is a recurring interview question for a data governance role they'll ask you something like just give me an assessment of what your role will look like what you will accomplish what that plan is what that data governance plan is in the first 30 days 60 days and 90 days of your job so let's go right into it [Music] hi everyone my name is george ferican if you don't know me already i'm the helpful data guy and thank you so much scott taylor the data whisperer for that awesome moniker and i gotta say it hits the spot because i do love helping people i do love putting content out there to help you with your data management data governance data quality data visualization challenges and questions and that's why i'm creating content such as today's video and guess what the lights on data youtube channel was actually selected by the data literacy.com audience as the most helpful data channel of 2020. if you haven't subscribed already please do as i post at least one new video every week back to today's topic we're going to go over a data governance plan and we're going to go over what you should cover in the first 30 days 60 days and 90 days in your data governance role let's start with the first 30 days obviously now as with any new role that you might be in with any new company that you might be joining the goal here in the first three days is really just to accelerate the learning process for yourself so that you can become as effective and as efficient as possible and in order to do that you need to really understand and assess your current environment and that's really the first 30 days afterwards we're gonna go over the first 60 days in the first 90 days of your role so as i mentioned you need to accelerate that learning process to understand the goals culture that information environment and of course the main pain points so how are we gonna do all that well first we need to understand the short and long-term goals let's just make this one bigger here a little bit so you can see the bullet points but yes this is key understand the short-term and the long-term goals of the organization i see this often you're coming into a new role especially in data governance and you're not starting with that key question what is the organization goal what are we trying to address here why do we need data governance in the first place yes obviously we do but we need to understand what is the main driver and that really gets tied back to those organizational goals and understanding and knowing of what goals the organization needs to accomplish you will then be in a better position to structure to plan your data governance efforts in order to meet and sustain those organization goals so this is key you need to do this in the first day that you are in the office understand those goals short term as well as long term and it's all about meeting those key stakeholders the reality is that data governance really involves a lot of meetings and meeting with a lot of stakeholders yes that is a big part of the role and by the way i will put together one video to address if data governance is the right job for you so whenever that will be done it will appear somewhere uh here maybe on the yeah somewhere here there will be a link to it whenever that will be available so please watch out for that corner the next part of your plan would be to just map that information environment have a high level understanding of what that looks like and as much as possible try to uncover that entire supply chain of data from the moment that it gets acquired or created all the way to its dissemination or even destruction in some cases this is usually a big ask and it does take a few months to get this done properly so all i'm asking here is just to have a high level understanding of that information understand and highlight what is that high level again high level inventory of data sources where does your data come from where does it get created what is that point of creation what is that point of acquisition and normally a lot of people from the organization would maybe be aware of parts of it but without a proper data governance program in place or a data management program in place nobody would have this holistically so this information would really reside in a lot of people's heads and sometimes they would not even know of each other's so that's why it's really a great idea to understand all these pain points of where data gets captured from in the first place then with all of this in mind you can start documenting those main pain points and yes you could do that as soon as you are meeting those stakeholders it could be part of that first session of the introduction you can definitely ask them about their main pain points and at least anecdotally try and learn what are they mainly struggling with and it can be specific to data or it can be specific to a lack of roles and responsibilities lack of processes documentation whatever it is it's very helpful for you to be aware of it and once you are you can also just find a little bit more information by performing some again high level data profiling on maybe one to three key data sets and if you don't know where to start refer back to those main pain points you're going to see some of these main pain points overlap each other so maybe that's a good area to address as you know that if you're going to fix that it will definitely make more than one person happy and the last item on the list of this data governance plan for the first 30 days is to really familiarize yourself with any existing business rules definitions standards policies procedures and any documentation now i'm not telling you to learn it by heart to know it all but just know of their existence it will give you an idea of what's out there it also will give you a better idea of what's not out there maybe there's actually a lot of these business rules processes documentation that again just live in people's heads it's not uncommon especially for an organization that does not have a data governance program so no you couldn't possibly learn all this stuff in 30 days it'll probably take more than a year if not more but just to be aware of their existence and all of this everything that you've learned in the first 30 days will help you put together a good data governance business case if you don't have one already if you still need to get support for your data governance program let's cover the 60 days portion and in here i call this phase establish and here's why because the goal here is to develop the framework for that continuous support and success of the data governance program and of course identify any opportunities for short-term and long-term improvements again tying it back to the short-term and long-term goals of the organization how do we do that well all in all we need to put together this data governance framework so part of your data governance plan you first need to develop the program charter put together a mission a vision and a scope what is the scope of your data governance program you can tackle everything it's a huge ocean out there for you to tackle a lot of data challenges as you can imagine so you need to definitely restrict that scope ideally in the scope document you would online the first year of things that you would want to do then you want to put together that data governance council's terms of reference and if you don't know what that is please check out this one video it's here somewhere here i think yes it will appear here somewhere but do take a look at what tor stands for what it is what it's for and it is something that it's a must have in my opinion if you want this data governance council or committee meetings to go as effectively as possible so you're putting that together you're also creating those roles and responsibilities when it comes to the data governance office and start identifying any potential data stewards because for the most part the data stewards will come from within the organization you're not really going to hire external individuals to come in as data stewards these are people that for the most part are already doing data stewardship within the organization but they're just not being recognized for it they're subject matter experts that have been with the company for some time they know a lot of things inside out they work with that data they even you know cleanse it in some instances they understand the main pain points they understand some of the business rules processes repercussions if something doesn't happen the way it should happen and they're already governing and managing this data that it's really close to the work and expertise that they have so a good step is to start identifying them so then you can decide if they should be included in a data stewardship program or not most likely yes they should be at the same time you also want to put together the data governance council or data governance committee or whatever you want to call it it doesn't really matter what matters is its function and yes i do have another video on that one as well and i apologize that i've broken this into so many videos i'm referring you to other videos that to watch but the topic is broad there's a lot to cover in fact right now i'm putting together two courses on practical data governance and yes there'll be a link to that as well when that comes up if you're interested please let me know in the comments below next is really adopting that framework or adopt an existing operational framework that you could utilize for your data governance efforts and then just have the council decide on that first set of priorities you can definitely influence their decision based on everything that you've learned in the those first 30 days especially what those main pain points are what you've learned out of the data profiling exercise that you've done and you would know where the biggest impact would be but in the end it's really the council that needs to make that decision officially because they would be the ones representing the business and those set of priorities should be around this one key data set that you want to focus on and whatever those short and long term goals would be with that key data set you can definitely be more ambitious and look at more than one key data set but i do recommend a smaller scope to start and lastly by now you should be able to properly assess any resources that you might need and this could be in terms of personnel as well as tools and time that will be required for you to be able to make the next move and to actually start on improving things so that's where we're going to the 90 days improvement and the goal here is to make at least one change one change that will really have the biggest improvement impact and just ensure that you'll be able to secure further buy-in and adoption of your data governance program and how do you do that what do you put in the data governance plan at this point well it's really all around data quality but first you need to put together some sort of a change management plan that might be of a surprise but really data governance is a lot about change management as well change management is a big portion of data governance now listen data governance doesn't need to be intrusive it doesn't need to really change the world 180 degrees around but some change will occur data will need to be treated as an asset and for that to happen changes will come to place and for that in order for that to ensure adoption from all your stakeholders change management plan needs to be done and yes i do cover this as well in my online course on practical data governance then you start by establishing ownership if you did focus on that key data set on that key data domain that you want to focus your efforts on at least initially who owns that who's responsible for it what data stewards will you want to put in place for that domain because as you're establishing these business rules and definitions ownership needs to also be part of it somebody needs to be responsible somebody needs to be accountable for it then you want to start developing standards and based on the standards you want to assess data quality and measure that baseline because so often when we want to improve data quality we kind of forget to take that baseline so then we don't really know what should we measure it against assess the business impact first of course we were assessing it to see how was the world before we were improving this data but then we also want to make sure that any improvements that we have made has a positive impact on the business and we want to use this to further our case in order to maybe just gain further resources that we might need we always need to prove our case unfortunately but it's a good exercise to have and of course you don't want to just fix things you want to identify the root cause and fix it there whenever you can you want to also develop an improvement plan now on how are you going to do this in a sustainable fashion so you're not only going to fix and prevent the errors that exist but you're also going to implement controls to make sure that they will not happen again and if they do what is that cycle that your your data governance your data quality team needs to go through your data stakeholders need to follow in order to make sure that everything is up to your new standards and finally you need to present this improvement as impact of the work that was done of all these improvements to your main key stakeholders and of course the sponsors of the data governance program you want to keep on communicating the results the progress what's to come what was done what is being done and at the same time gather feedback from the stakeholders make sure that it's a two-way relationship you're not just volunteering this information you're also gathering you really want them to be involved in this process so there you go that's what you should have in your data governance plan for the first 30 60 90 days of work please hit the
