welcome back episode 16 of behind the diary I'm going to show you something I've never shown you before I'm going to give it to you for free is a seven-step process I'm running a lot of different teams and a lot of different companies at once from a very high level and I put systems processes in place for both those teams to help build the cultures to build the team so we understand the mission we're going for and we're all aligned and I'm going to show you both of them because a lot of it I have to do on the go because I'm traveling I'm speaking you'll see that a lot this episode Stephen Bart and I guess that's really much the question here which is how do you run multiple businesses on the go how do you stay on top of your personal development your intellectual development your health development and all that I'm going to take you inside that world this week and there's something halfway through this episode that I'm particularly Keen for you to watch so let's do it no it next thing on my calendar today is I've got a pitch with Google so I run a marketing agency called flight story which is part of the flight group and flight story does brand marketing for some of the biggest brands in the world some very exciting companies although I don't always join pictures it's very rare these days that I join pitches this particular pitch is really interesting to me and I think there's some value that I'll be able to add because it's uh really within my circle of competence so jumping into that pitch now and then the day continues very very busy day explain it I suppose for the room a bit more around your test and learn approach that we'd inject here um yeah so there's um just from my my uh analysis of the YouTube channel there's a huge amount of very low hanging fruit and when I say that I mean consistency with what you're uploading on one channel so you wouldn't upload you know a 50-minute video alongside a one minute video because you're going to end up cultivating two different audiences with two different watch expectations so I think the best channels are really consistent with what they give you the big the big The Big Easy win actually for the channel is the thumbnails I mean I could go into great detail here but the easiest thing to say is we've got a tool that tests the thumbnails every hour so within about 8 hours you'll know which what the best thumbnail is in terms of average view duration click-throughs comments engagement and everything in between and the the issue with the thumbnails at the moment is they're actually not readable most of them so we call it the 2 meter test I should be able to read every thumbnail at 2 m on an iPhone if not it's not working I'd say 75% of it are changes that you could make in 7 days and they would have and most of the gains would be made there py whaty [Music] there's so much going on at the moment in my my world so many different businesses I'm involved in so many businesses I'm building so many businesses I'm investing in I often wish people could see what it's like in my head like with all the different things that are going on I don't know if it's normal I don't know if it's normal to for my the way that my head is I'd love to see I'd love to see in someone else's head and see if they also have the same the same amount of clouds was like having lots of tabs open and my day is like quickly rapid firing between all of these different tabs to like yeah and also it's not really a great thing working out this time of night but the um the choice I have is is to let myself down in terms of missing a day um and falling out of my habits or to do a bad workout late at night and on balance I think it makes more sense to do the workout even if it's a bad workout and even if it's late at night then to start putting into myself story that sometimes you know when things are hard or it's late at night and it's easier not to I'm the per type of person that makes the decision not to cuz that's why I do these workouts sometimes later at night even though I know I could do better if I did it at a better time quick one in last week's episode I held a a CEO anyway you pleas it to St [Applause] viol nearly landed it but we assume that the way to find the answer in a world that's changing this quickly is to outfil the competition and if you look at Great companies they all do this Amazon in Jeff bezos's shareholder with the best place on Earth to fail Thomas Watson the founder of Intel he used to say all we need to do is measure our failure rate and when asked about one of his employees who had made a $600,000 failure are you going to fire him Thomas said I've just spent $600,000 training him it's a mentality because I could sit here and try and give you fish which is answers right like I could tell you how all the algorithms worked on any platform but the more interesting thing and that's the more useful thing in a world that's going to accelerate in its rate of change is giving you the fishing rod which is the mentality towards finding the right answer which is all about how agile is your team how many experiments they can we have a full-time head of experimentation that's her job just in the podcast we have a full-time head of experimentation Grace Miller her only job is to conduct experiments I know we've conducted 28 experiments this month I know that's about 30% more than the previous month and I know we'll probably do about 42 this month as well based on our rate of experimentation I know how many failed how many succeeded uh we have a full-time data scientist in the podcast so yeah that's my thesis towards building anything is increase your failure and experimentation rate [Music] um okay give me one second I'll give a bit hello Mikey Stephen here um just chat your colleague she told me that you were supposed to be here today but um um life has kind of stood in your way at the moment so wanted to send you a message um just to say a few things really the first thing is that the the pain and the struggle you're going through the loss the the anguish the struggle is evidence that you are perfectly human and I think that's really important because sometimes we can see ourselves as being like defected or broken or you know theor but the fact that you feel so strongly when bad things happen is the evidence that you are human like all of us and from everything I've learned about you and who you are and uh the things that you've the way that you look at the world you're somebody that I would absolutely 100% bet on to Rise Like a Phoenix out of this moment and do absolutely rockar incredible things because from what I've learned about you in a very short space of time the world needs your potential it needs people like you um with your talent your creativity your marketing lens on the world um and so I'm sending you my love and I'm so so excited for what you're about to do next in your life because it's going to be extraordinary I really really believe it I really believe that and I hope we get to meet someday mate I love you [Music] please welcome to the stage phone number in it 40 of them assign not all of them so good luck let the games begin one of the things I've done in the last couple of weeks is I've started reading a lot more again because I'm looking for more points of inspiration and creativity and creativity comes from unexpected places it doesn't come from the places that you frequent the places you go to of books give you a little window into new world so I've got back into my stride of reading new books at the moment I'm reading this book by Amazon called working backwards um which is a book written by people that were at Amazon for like two or almost three decades so they know everything about how the company Amazon was built and they were talking about these leadership principles that they have at Amazon and I thought that was really interesting and I was asking myself within some of my teams within third web flight Story the fund the whole flight group within the dire of a CEO and within the companies that I'm a board member or an investor in most of them don't really have well- defined leadership principles why does that matter because you need to understand who you are and what you want before you hire people so as I was reading that I was thinking it would be really interesting for us to run an exercise in my companies and Define what our leadership principles are um Everybody in the company is a leader so it's not just about a few people in the Executive Suite it's everybody and that came from me reading this book and I remember writing down at the time I started jotting down what I thought my leadership principles were in this part of the screen as I was reading the pages and then what I did is I sent a message to my entire team and said to them here's a survey if you could create a perfect team member in a laboratory what would be the five behaviors traits PR principles that that person would have embody I took all of that processed it using Ai and came up with these 11 leadership principles that you need to embody if you want to work in our company um and it feels like a really good way to learn read something take notes create actions so that's why I bought an iPad I'm not sponsored by iPad you can do this in other ways but there are other tablets [Music] available not [Music] hello hello [Music] hello um was saying one of this one of my New Year's resolutions this year is to read a lot more books and I'm specifically looking at books that are around business Innovation marketing entrepreneurship and this whole process with my iPad where I read on half the page then I write while I'm reading has really helped me develop my ideas which then become some of these systems which then go into my companies which improve the culture or the hiring process and everything in between so in order to do that one of the pieces of work I've been doing for the D CEO team and for some of my wider teams across the whole of the flight group flight fun flight story flight media flight tech and the flight Venture business is really helping those teams Define what their culture is and who a perfect team member is and so from all of that information that I got back from my team members and I wrote a little paragraph underneath each leadership trait that I've come up with based on what the team have said so we have the resilient leader the passionate professional the successful student which means no matter how successful you become you stay humble to the fact that you've got so much to learn the experimental scientist which is super key for all of my teams in a world that surv as quickly as the one we're in you need to hire people that are highly experimental that have a high failure rate because it's going to be failure and experimentation that gets you closer to the correct answer and the correct answer is always changing so you have to experiment more this 1% mindset which we obsess about that's leadership principle five their endless ambition when you're a successful team when you're number one at the thing you do when you're doing really really well it's easy to get complacent and you have to be that person that values not the not the podium but the forward motion itself number seven their emotional intelligence number eight being an empathetic friend number nine the impatient proactive which means you got to be the type of person that has a real healthy sense of urgency The Trusted team memb is number 10 the compelling Communicator is number 11 because again that goes back to people and being persuasive and then this will go into our hiring process which I've crafted out in a different notion system so as a bonus for you guys getting this far in the episode here's what I'm going to do my hiring process is is drawn from Amazon and queen base and a bunch of other companies that I absolutely love and my own experiences as a seven step process on how to hire worldclass people into your business I'm going to give it to you for free I've never released it before when people find out that 5 to eight of my existing team have to interview someone in order for them to get a job with us they think it's excessive but I absolutely don't here's the thing getting five to eight of my team members to interview someone costs my organization five to 8 hours of time a bad hire where we didn't have rigor when we were hiring them can cost your organization 18 months of time that's typically what I see 6 months searching for the person of time wasted 6 months finding out that that individual is not right for your organization and then 6 months looking for a new candidate so not spending those 8 hours up front interviewing someone can cost you 18 months down the line so as far as I'm concerned that's a worthwhile investment I'm
